im part time and totally maxed out on hours. everyone says ‘hire a VA’ but i have no idea what id even hand off first or how to not micromanage. for those who did it - what was the first thing you delegated and did it actually free you up?
Best money I ever spent. The trick is to delegate the repetitive, rules-based tasks first - the stuff that eats hours but doesn’t need YOUR brain. My first hand-offs, in order:
- Customer messages / basic support (with templates + escalation rules)
- Routine reporting - pulling the weekly numbers into a dashboard
- PPC housekeeping - downloading search term reports, flagging waste by your rules
- Listing/admin grunt work - uploads, image swaps, flat files
The unlock that makes it actually work: write the SOP first. If you can’t describe the task step-by-step, you can’t delegate it, you can only do it. Document, then hand the document to the VA. (AI is shockingly good at turning your messy task description into a clean SOP, btw - whole other thread.)
100% on SOP-first. I tell people: the week before you hire, record your screen while you do the task and narrate it. That recording becomes the training. The mistake is hiring someone and then trying to explain everything live, repeatedly - that’s not delegating, that’s just adding a person to your chaos. Systematize, THEN staff.
i delegated customer service first and it was emotional honestly - it felt like handing over my baby. but with good templates and clear ‘when in doubt ask me’ rules, my VA handles it better than i did because shes consistent and not reacting at 11pm. freed me to work ON the brand instead of IN the inbox. start with one clearly-defined thing, build trust, expand.
i went straight for PPC data pulls and listing maintenance because in my category thats hours of soul-crushing repetition every week. gave me back like 6 hrs/week instantly. just be specific - vague instructions = vague results. ‘optimize my ppc’ is a bad task. ‘every monday pull the search term report, flag any term with >$15 spend and 0 sales, send me the list’ is a great one.
the ‘record your screen and narrate it’ tip just unlocked it for me. i was dreading writing a formal SOP from scratch. and good point that i should start with ONE defined thing not dump everything at once. thank you all, genuinely feeling less stuck now
