Aged inventory surcharge cleanup - liquidate, remove, or discount?

Doing my quarterly aged-inventory cleanup and figured I’d open it up. Once units pass the long-term/aged thresholds, the storage surcharges stack up fast and that stock also drags your IPI. The options when you’ve got deadweight:

  1. Discount / sale to sell through at lower margin (recover the most $ if it actually moves)
  2. Run a price promotion or pair with PPC to push velocity
  3. Liquidate through Amazon’s liquidation program (you get a small % of value but it’s gone and no more fees)
  4. Create a removal order - pull it out, sell it elsewhere (eBay, your own site, a jobber)
  5. Dispose (last resort)

My decision rule: if I can sell through in a reasonable window at break-even-or-better, discount. If it’s truly dead and just bleeding fees, get it OUT - removal or liquidation - before another fee cycle hits. The sunk cost is sunk; the question is only “what stops the bleeding and recovers the most.” How do you all decide?

my rule is brutal but it works: once something is clearly dead, decide fast and move on. the worst outcome isnt liquidating at a loss, its holding it for 8 more months paying surcharges AND THEN liquidating at a loss anyway. ripping the bandaid early is almost always cheaper than hoping. i’ve made the expensive mistake enough times to know.

Agree on speed. One add: before you liquidate, do the math on a removal + sell-elsewhere channel. I’ve recovered far more sending aged stock to my own Shopify or eBay at a clearance price than Amazon’s liquidation payout would’ve given me. Liquidation is the fast/easy button; removal is more work but often more recovery if you have another channel. Pick based on whether you have somewhere else to sell.

And track WHY it aged - bad forecast? seasonal miss? one-off? - so you don’t rebuy the same mistake.

the “track why it aged” line is the real lesson. i had a color variation that consistently aged out every cycle. instead of liquidating it again i just stopped ordering that color. the cleanup is treating the symptom, the data tells you the cause.

From wholesale, jobbers/liquidators are an underused channel for genuine deadstock if you have volume. You won’t love the price, but a removal order to a liquidator who takes a pallet clears it in one move and stops every downstream fee. Build that relationship before you desperately need it.

this whole thread is a great argument for not overbuying in the first place which connects to the reorder point thread. starting to see how all this stuff is one big connected system
